Our client is a leading supplier of eye care products and services, with 1,800 stores and more than 32 million customers worldwide. It has more than 2,400 partners and 30,000 people working across stores, support offices, and the international supply chain. 

THE CLIENT CHALLENGE 

Before Roq’s engagement, our client relied on multiple automation tools provided by different partners — creating technical debt, rising costs, and inefficiencies. Key challenges included: 

• Over £100,000 spent annually on proprietary automation tool licences. 

• Inconsistent tooling and frameworks across teams and vendors, creating maintenance and scalability issues. 

• Applications developed across diverse platforms and coding languages — requiring a highly flexible solution. 

WHAT WE DELIVERED 

As part of our Managed Service solution, Roq identified, implemented, and scaled an open-source test automation framework tailored to the client’s complex landscape. Our contributions included: 

• Recommended and implemented Robot Framework, selected for its flexibility, maintainability, and open-source benefit. 

• Built a scalable, keyword-driven framework that supported cross-platform testing and simplified adoption. 

• Proved the framework’s effectiveness across several applications, before rolling it out to HR systems, data validation platforms, remote tools, and a customer management system. 

• Worked collaboratively with global development teams to convert over 1,000 manual scripts into end-to-end automated tests. 

CLIENT IMPACT 

Roq’s open-source framework helped our client reduce cost, improve efficiency, and drive long-term test strategy alignment. The key outcomes included: 

• £100,000 in annual cost savings, by eliminating proprietary licensing fees. 

• Reduced test complexity and increased standardisation, enabling consistent automation across platforms and teams. 

• Faster feedback and improved visibility, through overnight runs and CI integration. 

In addition, the keyword-driven framework made adoption easier for both internal teams and third-party vendors, laying the foundation for a consistent, future-ready testing approach.
