From five years to 200 days: how Roq transformed a global law firm’s document migration

OUR CLIENT 

Our client is a multinational law firm and a member of the "Magic Circle" of elite London-headquartered law firms. It employs over 2,800 lawyers and operates offices in 20 countries worldwide. 

THE CLIENT CHALLENGE 

Our client was undertaking a large-scale, business-critical migration — moving approximately 170 million documents from an on-premises system to a secure cloud-based document management solution. Key risks and challenges included: 

• Data integrity concerns, with a high risk of meta-data loss or corruption across multiple migration stages. 

• Permission model validation, to ensure continued compliance and security post-migration. 

• Manual testing infeasibility, with estimates suggesting a five-year timeline to test all files. 

• No existing testing framework, to support end-to-end migration assurance or traceability. 

WHAT WE DELIVERED 

As part of our ongoing Managed Service solution, Roq Roq designed and delivered an automated, end-to-end migration testing framework, enabling traceable validation at every stage of the process: 

• Reviewed and analysed each migration step, identifying failure points and overlaying automation scripts for validation. 

• Built a framework that applied transformation rules at each stage and compared actual vs. expected values. 

• Implemented hash-based validation of file integrity, verifying source and destination content match exactly. 

• Delivered full audit traceability, with results stored in a scalable database now exceeding 20 billion rows. 

• Scaled test execution through automation and parallelisation to significantly reduce testing duration. 

CLIENT IMPACT 

Our client moved from theoretical to practical testing at scale - reducing project timelines, increasing confidence, and delivering full auditability: 

• Project duration reduced from 5 years to c.200 days, through automation and parallel execution. 

• c.170 million documents validated, ensuring data integrity at every step. 

• 20 billion audit rows created, giving complete traceability for passed and failed migrations. 

• Early-stage validation accelerated, allowing more data to be tested before go-live and enabling safe retrospective reconciliation. 

Our programme team is delighted with the outcome of this project. The early results mean that many more documents than anticipated can be tested prior to our go-live date and the rest can be retrospectively reconciled.
